A lot of companies say they have an AI adoption problem.

In many cases, they have a workflow problem.

That distinction matters because it changes what leaders should fix first. If the problem is the model, the answer is usually more capability: a better model, a larger context window, stronger retrieval, more fine-tuning, better prompts, or a more specialized vendor. But if the problem is the workflow around the model, upgrading the tool will not solve much. The same rollout will keep stalling because the operating process was never made clear enough for AI to participate in it.

A customer gets special handling because of a relationship history that is not documented. A compliance check is skipped for low-risk cases, but nobody has written down what “low risk” means. Someone notices a strange edge case and handles it because they have seen it before.

Humans can carry this kind of process because humans use context, memory, relationships, and judgment in ways that are often invisible to the organization. They know when to ask a question. They know who really owns the decision. They know which rule matters and which rule is mostly ceremonial. They know when the official process does not match the actual process.

AI usually cannot infer all of that reliably from a workflow diagram, a policy PDF, or a few example tickets.

When companies skip workflow mapping and jump straight to AI deployment, they push the model into an environment where the rules are incomplete. The AI may still produce an answer, but the team does not trust the answer enough to use it. Review becomes slower than doing the work manually. Exceptions pile up. People route around the tool. Those are the places where AI may eventually help, but only after the process is understood.

Good workflow mapping for AI adoption should capture the official process and the actual process. The official process is what the policy says. The actual process is what people do when work needs to get done by Friday.

Both matter.

The official process tells you what the business believes should happen. The actual process tells you what the business has learned through experience. AI implementation fails when leaders treat the official process as complete and ignore the judgment embedded in the actual one.

When mapping the real workflow, look for:

  • Decisions that require judgment but have no written criteria.
  • Approvals that happen outside the system of record.
  • Manual checks that people perform before trusting an output.
  • Exceptions that experienced employees handle from memory.
  • Handoffs where work waits because ownership is unclear.
  • Rework loops where the same task returns for correction.
  • Shadow documents, spreadsheets, Slack threads, or email chains that keep the process alive.
  • Cases where employees say “it depends” but cannot easily explain what it depends on.

Those are not minor details. They are the operating logic AI needs in order to be useful.

Process Discovery Makes AI Adoption More Concrete

This is where process discovery becomes important. Traditional transformation work often relies on interviews, workshops, and static process maps. Those can be useful, but they frequently miss the gap between what people say they do and what actually happens across systems, screens, messages, and handoffs.

For AI adoption, that gap is critical.

Companies need to observe how work moves through the organization before deciding where AI belongs. Which steps are repeated? Which tools are used together? Which tasks are copied from one system into another? Which decisions create bottlenecks? Which approvals are ceremonial, and which actually reduce risk? Which exceptions consume the most time?

That kind of operational visibility turns AI strategy from a technology guessing game into a workflow design exercise.

The Real Design Work Starts at the Friction

The places where AI adoption gets hardest are often the places with the most value.

If a workflow is simple, repetitive, and clearly documented, automation is usually straightforward. The business case may be real, but the strategic advantage is limited. Many competitors can automate the same clean task.

The harder opportunities sit in workflows where judgment, context, and exceptions matter. Customer onboarding. Claims review. Compliance screening. Sales operations. Finance reconciliation. Internal service desks. Procurement. Support escalation. Marketing approvals. These processes are messy because the business itself is messy.

That does not mean AI should be avoided there. It means the design work has to be more serious.

The goal is not to remove humans from every decision. The goal is to separate the work into layers: what can be automated, what can be accelerated, what can be recommended, what must be reviewed, and what should remain entirely human. When teams do that well, AI adoption becomes less threatening and more practical. People understand where the tool helps. Managers understand where risk remains. The common question is: where should we deploy AI?

A better question is: where is the workflow not yet clear enough for AI to participate?
